More Features, Better Product?
When feature explosion happens and why it doesn't necessarily create a better product.
74% of SaaS companies now monetize AI features. At the same time, products are gaining new capabilities faster than ever. Yet product teams are increasingly reporting a different problem: many users simply don't see clear value in the product.
The Amplitude Product Benchmark Report 2025, which analyzed data from more than 2,600 companies, points to a striking pattern. More than 98% of users become inactive within the first two weeks if they don't experience clear value during that time.
For products with growing feature complexity, that's a warning sign. Every new feature that makes the core value of a product harder to recognize increases the likelihood that users will simply walk away.
This isn't a technology problem. It's a structural one.
The real question isn't which feature to build next.
When an AI assistant is added, a chat interface appears, a "smart mode" gets introduced, or an agent begins automating tasks, these changes rarely arrive as a coordinated decision. They arrive feature by feature. Sprint by sprint.
Each individual feature can make sense on its own. But the overall product often becomes harder to understand.
With every new feature, more than functionality changes. Fundamental questions about how the product works begin to shift. What does the system decide, and what does the user decide? Who is responsible for automated actions? What exactly happens when a button is clicked? And can users intervene if something goes wrong?
If those questions aren't clearly answered through the interface, cognitive load increases. Research in human-computer interaction consistently shows that additional simultaneous choices significantly increase perceived complexity. The effect isn't linear — it compounds.
Features can reduce complexity — or multiply it.
A common misconception is that more features automatically make products more complex. That's not always true. Features can also reduce complexity, for example by simplifying decisions or hiding options that aren't relevant.
Features that reduce complexity include adaptive interfaces that hide irrelevant functionality, onboarding flows that guide users directly to their first moment of value, or automations that take over repetitive decisions.
Features that increase complexity, on the other hand, often appear when a chat interface sits on top of an unclear information architecture, when an agent makes decisions users cannot understand, or when a "magic button" performs an action nobody can clearly explain.
The difference isn't the feature itself. It's the structure surrounding it.
Three types of AI features — three different UX challenges.
A common mistake in practice is integrating every AI capability in the same way. But different types of AI features create fundamentally different UX requirements.
AI as automation handles clearly defined tasks — categorizing emails, suggesting meeting times, or formatting text. Users mainly need visibility into what happens automatically, the ability to intervene, and clear feedback when something goes wrong.
AI as a decision system evaluates situations based on patterns — prioritizing leads, identifying risks, or suggesting next actions. Here, explainability becomes critical: why did the system make this decision? Users also need the ability to override it.
AI as a generative assistant creates content, summaries, or recommendations. In these cases, the focus shifts from process control to trust in the output. Is the result reliable? And when should it be reviewed?
These distinctions may sound technical. In practice, they often determine whether a feature gets used — or quietly ignored.
Why chat interfaces don't solve the problem.
Chat has become the most popular response to growing product complexity. The logic seems simple: if users can just ask questions in natural language, navigation becomes less important.
That only works if the underlying structure is clear. A chat interface can simplify inputs and abstract complex actions. What it cannot do is replace missing information architecture, clarify unclear system states, or fix inconsistent processes.
If a user asks, "Where can I find my invoices?" and the structure behind the product is unclear, chat doesn't solve the problem. It merely moves it one layer deeper.
Progressive disclosure — the underestimated method.
Growing feature sets don't necessarily require more explanation. They require better layering.
The UX principle of progressive disclosure introduces complexity step by step — starting with the product's core value instead of its full functionality. Research from Nielsen Norman Group shows that progressive disclosure can significantly improve task success rates. Not by reducing features, but by reducing how many options appear at the same time.
In practice, this means core functions are immediately accessible, advanced capabilities appear contextually, and new features surface when they are relevant to a user's current task.
Duolingo applies this principle consistently. New users begin with a single action. Additional capabilities appear gradually as usage grows. Complexity builds over time — not all at once.
Prototyping as a structural test.
New features are often developed and tested in isolation. The key question becomes: does the feature work? But the more important question often remains unanswered: what does this feature do to the overall product?
This is where prototyping becomes valuable in a different way. A prototype that integrates a new feature into an existing user flow quickly reveals where users lose orientation, where system states become unclear, or how a new feature interacts with existing automation.
In this context, prototyping isn't just a design step. It's a structural risk test for the product.
The EU AI Act — transparency becomes mandatory.
Since 2025, the EU AI Act has introduced new transparency requirements. In certain situations, companies must clearly indicate when users are interacting with an AI system. Automated decisions with significant impact require additional explanations.
This isn't just a regulatory detail. It's a UX challenge.
Products must communicate when AI is active, why decisions are made, and where users can intervene. Transparency simultaneously fulfills regulatory expectations and builds user trust.
What this means for mid-sized companies.
In many mid-sized organizations, AI features are integrated into long-established systems — ERP platforms, CRM tools, or production software.
The challenge isn't just interface complexity. It's trust. Employees are often asked to hand over decisions they previously made themselves. Research shows that many AI projects fail not because of technology, but because of missing user acceptance.
When people understand what the system does, how it makes decisions, and where they can intervene, adoption increases significantly.
What this means for startups — depending on stage.
The product stage matters. Early stage (pre-product-market fit): the priority is discovering whether the core value of the product actually resonates. Over-engineering structure too early can slow down learning. Features should be introduced carefully — to make the core value visible, not to impress.
Scale-ups (post-product-market fit): this is where the problems described here fully emerge. As feature sets grow and user bases expand, structural weaknesses quickly appear: users fail to recognize value, support requests increase, and powerful capabilities remain unused.
In this phase, progressive disclosure, structured onboarding, and prototyping become essential tools.
Typical symptoms — and what they actually mean.
For SaaS scale-ups: trial users fail to recognize clear value, advanced features remain unused, and support teams repeatedly answer the same questions.
For mid-sized software providers: employees bypass new AI features, training effort increases with each release, and legacy tools continue to run alongside new systems.
These are not design problems. They are symptoms of missing structural work in the product.
The Takeaway.
Feature explosion accelerates innovation. That can be valuable. But the same speed that allows new capabilities to appear faster also makes structural weaknesses visible sooner.
Competitive advantage rarely lies in the individual feature. It lies in making complexity understandable — through clear layering, thoughtful integration, and transparency about what the system actually does.
The product that makes complex functionality understandable will win. Not the one with the most features.
